Without trying to sound disrespectful, feeling your arms going gradually sore for holding your niece despite having good "swimmer arm and muscles" is perfectly normal. Swimmers do not deal with weight lifting but with distance coverage - you swim in water just like a runner run on land. Thus what your body focus himself onto developping is your stamina, allowing you to cover greater distance for longer period of time. Holding a baby is - and i say that without intent to be insulting - akin to holding a heavy object. Therefore it is muscular mass that the body developp in order to make your ability to lift weight an easier task, not stamina. Since you're a swimmer, not being able to hold your niece for more than 20 minutes is very average.
