If you are talking about the lineart animation (the transformation itself) rather than the animation of the shading then you are talking to the wrong guy.
However if you are referring to the shading I just made each frame slightly different from the frame before, but entirely across the board so that there was always that sense of movement, even if just slightly, then I went back and fine tuned everything until it looked how I wanted it.

the shading is part of it but imo you hit the nail on the head with making the changing seem simultaneously flowing and natural, and respectful of the limitations of the body's structure. and thanks for the insight ofc.

Well Kaiseto is the one who did the animation, sans colour and shading of course, so if you want the other half of the story you should ask him. It's one thing to colour and shade an existing animation but another to make the animation itself from scratch.
