May I ask how do you animate?
Do you animate frame-by-frame or start out with the main frames and then continue with in-between frames?

Its frame by frame, but then if it is a specific object like an arm that needs to move I just stick to that with the body frame as a base

I suggest trying out using main frames. (if you haven't yet)
It means that you first make the first frame (beginning of action) and then the last frame (the end of action). Next you put these onto each other and try drawing a frame in between those two. This insures that your character will not change their size randomly and you might even get the timing right.
Frame by frame is by no means a bad technique, in fact, it is necessary to master in animations such as stopmotion, but knowing more than just one technique helps you decide what works best for you

I always animate with the main frames. It helps me deciding the speed of the actions and sometimes correcting the beginning and ending poses.

Do you sometimes start with a picture and just "follow it" in a suposed movement to get an animation?

I do that for natural elements such as smoke or steam, which works perfectly. It can go in a pattern I would not even think about
