I don't know about you guys, but I've always thought that pre-reformed Discord was downright cruel. Think about this; egomaniac, PHENOMENAL COSMIC POWEERRR , scoffs at the very idea of the "magic of friendship", laughs in the face of his ultimate demise out of villain-hubris. From what I saw in Return of Harmony he seems to prefer psychological torment; sure, he could have just outright murdered any opposition, but murder is messy, and he strikes me as the type who doesn't like to get his hands dirty. Ruling the world without the tension of a challenge would probably get boring after a while.

From written history, Equestria was a quiet, harmonious world for as long as anypony could remember. The three tribes got along peacefully; Earth ponies grew enough food for themselves and the pegasi and unicorns, the pegasi managed the weather, and the unicorns raised the Sun and Moon. An Age of Harmony.

Concordia is the alicorn Embodiment of Harmony, charged with keeping the peace on Gaia. For a long time she called the world of Gaia her home, saturating the earth itself with the spirit of Harmony and spreading good will wherever she went. Alicorns at that point in history weren't a common sight on Gaia, instead being confined to myth and legend. Concordia, to avoid warranting unwanted attention, assumed the form of a normal, unicorn mare, living and "dying" among the ponies, then assuming the guise of another pony. She had been repeating this process for as long as she could remember, managing the world's harmony "behind the scenes".

Silver Lining was a unicorn mare living in the Feudal Era, shortly before the founding of Equestria. Having been widowed at the age of 22 when her husband succumbed to pneumonia, she had devoted herself to the practice of herbal medicine, so as to help those ponies who needed Concordia's help the most. She frequently traveled long distances and to many exotic locales to find the most precious herbs; one of her most loyal customers was Clover the Clever, who bought the most expensive herbs for her and Starswirl the Bearded's magical experiments. Winter was always a drag on Silver Lining's business, making it difficult for her to travel and gather her herbs, but the winter before Equestria's founding was an exceptionally hard one. An ongoing blizzard, with seemingly no cause, that brought with it ill feelings and malcontent to the hearts of the ponies. Silver was confined to her home to escape the harsh cold, and even Concordia's presence couldn't rekindle the feelings of good will and harmony that had once been so prevalent. One day, Silver Lining was traveling home from a trip to the now sparse marketplace, when two starving pegasi ambushed her and robbed her of the food she was carrying. This was the first sign to Concordia that something was very wrong.
Qualms aside, Concordia shed her unicorn form and set out to track the source of the blizzard. She found creatures she had never seen before, the Windigoes, were the cause of the perpetual winter; they seemed to have simply manifested in the disharmony spreading through the Frozen North, and had traveled south when the last settlement they'd plagued had destroyed itself. Concordia then followed the trail of disharmony to a patch of forest which would eventually become the Everfree Forest, and it was here she met Discord.
Concordia found Discord repulsive in both appearance and character. Up until that point she hadn't even known he existed, and myths among the ponies told of the draconequui's apparent penchant for upsetting the established order and being beacons of ill feelings. A fierce duel for the future of Gaia ensued between the two of them; meanwhile the six leaders of the pony tribes back in Silver's village were setting out to escape the blizzard and find new lands to settle on. The Windigoes followed and sealed the founders in a cave, almost succeeding in freezing them all...save for the three ponies, one from each tribe, who discovered and reignited the spirit of Harmony between the tribes. The Windigoes were driven away from Silver's home, and with the help of the founders' newfound friendship Concordia succeeded in driving Discord out of Equestria and into the Badlands.

For ten years after that, Concordia and Harmony reigned again in the newly founded Equestria. Concordia again assumed the form of Silver Lining, and four years into the new Age of Harmony two Equestrian Princesses were born. Celestia and Luna were groomed into the roles of Princesses from the moment they were born; Concordia acted as their hoofmaiden, watching over them and ensuring they would grow into the roles they were destined to play. When the Royal Sisters were but six years old, Discord returned again.
This time Discord came waving a white flag, offering a truce. As a gesture of his good will, he presented Concordia with a golden necklace inlaid with jewels, befitting a Princess. Concordia was wary at first but ultimately accepted the offer, naively believing Discord to be sincere. She donned the necklace in a show of acceptance...and was immediately infected with Discord's chaos magic, which sapped at her own magic and caused Equestria's harmony to wane. The process was slow but steady; for the next decade Concordia's magic was depleted and Equestria's harmony faded. Discord appeared to Concordia at random intervals during the decade Equestria's harmony was being weakened, always taunting and foreboding, promising a "grand surprise" for Equestria's new Princesses when Concordia was no longer a threat. Roughly a year before Discord's curse would have rendered Concordia powerless, Concordia made one final attempt at striking him down and restoring harmony; at this point Discord had grown too powerful for her, fueled by the growing disharmony in Equestria. Concordia was driven to a cave in the Everfree Forest, badly wounded and greatly weakened by Discord's curse. As her last act of defiance, she sacrificed her physical form and became the Tree of Harmony, to savor what little magic she had left and in the hopes that others could harness her power and smite any enemies which would threaten Equestria's harmony.

When Celestia and Luna were sixteen, they were crowned as Equestrian Princesses. Drawn to the magic of the Tree of Harmony, they built their first castle nearby, and for several years afterward the Sisters worked to build good relations with neighboring lands, each new bond of friendship building Equestria's harmony and subsequently strengthening Concordia. However, Discord's curse still sapped at Concordia's magic, until one day the balance of nature became skewed. The unicorns could no longer raise the Sun and Moon, depleting their magic if they tried, and the Royal Sisters were forced to take up the task, thus earning their cutie marks. The new order was short-lived, because it was at this point in time Discord decided to return to Equestria and reclaim his "playground". The Sisters escaped to the cave in which the Tree of Harmony resided, retrieving the Elements of Harmony from the Tree (thus freeing them from Discord's curse), and using them to defeat Discord and restore Equestria's harmony.
With each use of the Elements of Harmony Concordia's magic was strengthened, as was Equestria's harmony, until Princess Luna transformed into Nightmare Moon, after which the Sisters' connection to the Elements of Harmony was lost.

For the next thousand years Discord's curse continues to sap at Concordia's magic. Equestria's harmony continues to wane, and with the Sister's connection to the Elements broken the magic binding Discord is eventually weak enough for him to break free. The second time he spreads his chaos Concordia is rendered too weak to ward off any attacks against her. When Discord's plunder seeds sprouted Concordia was almost destroyed, but the Mane Six returning the Elements of Harmony to Concordia restored her magic and enabled her to eradicate the plunder seeds and break Discord's curse.

And thus Equestria entered a third Age of Harmony.

She kept getting put on the backburner until this inspiration-flood hit and I finally found a look that I liked
This idea has been done already, apparently, but sssssshhhhh. Different stories ffffff

idk if it's obvious up there but the cursed necklace's centerpiece gem (the pink star) was based on the star in Concordia's cutie mark/Twilight's Element of Harmony. Because I like this idea of karmic retribution.
also Discord liked to call her Connie. Whether it annoyed her or not, she never showed it one way or the other

Side note; since everything is just hunky-dory in magical ponyland now Concordia would probably have no need to manifest again. If she decided to, however, she would wear a silver necklace, and probably experience something similar to PTSD if she ever caught sight of Twilight's coronation crown.
I gotta sit down and write out this whole alicorn/draconequus headcanon sometime, damnit.
