This reminds me of a headcanon of mine that goes a bit the other way to yours.
I believe that the Sombra you portrait at the end of the comic was how Sombra looked like to begin with (except he was a regular unicorn, not a crystal unicorn.)
He was the father of Princess Platinum and was a good and just ruler as well as a dearly loving father. His only "flaw" which he shares with his daughter is love of crystals and jewelry. When he heard of the Crystal Empire he was intrigued to check it out and leave his daughter in charge until his return.
He never did.
Princess Platinum henseforth should technically be queen, but because she never gave up hope her father would return, held onto the title of princess.
I guess for your comic, Discord simply cured King Claris of his greed.

Sombra was like the best villain ever. He barely spoke a word, brought darkness and dark crystals and of course made everycrystalpony downsized.

Nah, by forcing him into a situation where instead of overpowering his subjects, he had to work with them, Sombra had to learn that being a good king can be just as rewarding as being a tyrant, because of the admiration he got from his subjects for it.
